The AI Skill Nobody's Talking About

I want to talk about something that's been quietly separating the leaders who are actually getting results from AI from the ones who are still stuck in the "we bought the tools but nothing changed" loop.
It's not the tools. It's not the prompts. It's not even the strategy.
It's process literacy. And almost no one is teaching it.

What is a business process, really?
A business process is any repeatable sequence of steps that produces a consistent outcome. It's how you onboard a client. How you create content. How you respond to customer enquiries. How you run your weekly team meeting.
Most of these processes exist in your head. They're invisible, which means they're un-automatable, un-delegatable, and entirely dependent on you being in the room.
Here's the thing about AI: it can only automate what it can see. If your process lives entirely in your intuition, no AI tool in the world can replicate it. The first step isn't choosing a tool, it's making the invisible visible.
"The first step isn't choosing a tool, it's making the invisible visible."
Process mapping is the discipline of documenting what actually happens, not what you think happens, not what the org chart says should happen, but the real sequence of steps, decisions, and handoffs that produce your outcomes.
The customer journey is a process too
One of the most powerful, and most neglected, processes in any business is the customer journey. Not the idealised version on your website. The actual journey your customers take from "I've never heard of you" to "I can't imagine working without you."
Every touchpoint in that journey is a process. The first email they receive. The onboarding call. The follow-up sequence. The renewal conversation. Map these, and you'll immediately see where AI can step in, not to replace the human moments, but to make them more consistent, more personalised, and more scalable.
✦ Quick Exercise
Pick one customer touchpoint, say, your onboarding email. Write down every step that happens from "payment confirmed" to "client feels welcomed and clear on next steps."
How many of those steps are manual? How many depend on you personally? How many could be templated, automated, or handed to an AI agent, without losing the human warmth that makes your brand feel like you?
The AI Automation Maturity Ladder
Not all processes are equal candidates for automation. I use a framework I call the Automation Maturity Ladder to help leaders prioritise where to start.
Document
Write down what actually happens. No tools required, just honesty about the real process, not the ideal one.
Standardise
Create templates, checklists, and SOPs so the process produces consistent outcomes regardless of who's doing it.
Automate
Identify the steps that don't require human judgment and hand them to AI or automation tools.
Optimise
Use data from your automated processes to continuously improve. This is where AI becomes genuinely strategic.
Most businesses try to jump straight to Level 3. They buy the automation tool before they've documented the process. They connect the platforms before they've standardised the workflow. And then they wonder why the automation produces inconsistent results.
The ladder isn't optional. You have to climb it in order.

Process literacy: the AI skill nobody's teaching
Here's what I see in almost every AI implementation that fails: the leader is AI-literate but process-illiterate. They know how to prompt. They know which tools to use. But they haven't done the foundational work of understanding their own business at the process level.
Process literacy means being able to:
- 1Describe any business process in a way that someone else (or an AI) could execute it
- 2Identify which steps require human judgment and which don't
- 3Spot the bottlenecks, redundancies, and single points of failure in a workflow
- 4Design processes that are AI-ready from the start, not retrofitted for automation
- 5Measure whether a process is actually working
This isn't about becoming a business analyst. It's about developing the fluency to have intelligent conversations about your own operations, and to make AI work for you instead of around you.
"AI can only automate what it can see. Process literacy is how you make your business visible."
The real cost of skipping this step
I've worked with leaders who have spent $50,000 on AI tools and implementation, and seen almost no return. Not because the tools were wrong. Because the processes they were automating were broken to begin with.
Automating a broken process doesn't fix it. It makes it break faster, at scale, with less visibility into what went wrong.
The leaders who are getting the best ROI from AI aren't the ones with the most sophisticated tech stacks. They're the ones who did the boring, unglamorous work of mapping their processes first. They know exactly what they're automating, why, and what success looks like.

Where to start
If you've read this far, you already know you need to do this work. The question is where to start.
My recommendation: pick the one process in your business that is most dependent on you personally. The one that only works when you're in the room. Map it. Document every step. Identify where the bottlenecks are. Then ask: what would need to be true for this to run without me?
That question is the beginning of your AI readiness journey.
